I’m a big guy like you, I hit all my irons the roughly the same distance. Finally got frustrated went for lessons and he said I’m ‘casting’ or releasing club early which makes the angle of the club pretty much the same for each one. If you duff it a lot or hit before the ball sounds like the same thing then. Here’s a good video I found on fixing it that clicked with me. ▶ this video

2 things mate. 1: you are rotating your hips to start your swing. Really focus on bumping your lead hip toward the target and pushing off your back foot towards the target. These should absolutely be the things that start the downswing. This will also instinctively shallow your swing. I like it: Don't try twing like a pro. You'll waste your life searching.
